Action Mapping – Workplace Improvement Initiative

The objective of the Action Mapping initiative is to identify wasteful workplace processes and practices and to provide a foundation for progressive business improvement training.

The Action Mapping process uses time-lapse cameras that are mounted in multiple workplace locations to capture actual workplace activity, preferably over a period of days. The recorded action is jointly analysed and evaluated by the client and Efficiency Works using the ‘TIM WOODS’ method of identifying waste (i.e. Transportation, Inventory, Motion, Waiting, Overproduction, Over processing, Defects and Skills/Safety).

The analysis provides real-time insights into workplace activity and processes, helping staff understand and recognise waste in their own operation and identifying opportunities to improve workplace performance, culture and safety.

The initiative is governed by a written project Covenant which ensures that the ‘Action Mapping’ is conducted in an atmosphere of mutual trust and respect, with the recorded footage and analysis only used for continuous improvement activities and not under any circumstances, used for counselling, performance management or discipline.

Our services are based on experiential learning where staff learn by doing, a philosophy that is taken into all of our training programs, workshops and business improvement engagements. Our consultant will utilise a collaborative approach that engages with staff, challenges thinking, transfers knowledge, builds capabilities and ensures buy-in.

This builds the organisation’s skills and capability throughout the project, and providing them with the confidence required to continue unassisted.
Our consultant will ensure that the project delivers workable, practical and sustainable solutions that when implemented will provide tangible improvements to process performance and workspace layout, and will provide a platform for further improvements. We will propose a timeframe that accommodates the organisation’s ‘business as usual’ activities.

Efficiency Works and the organisation’s workplace team identify the target area(s) for examination and where to position the video cameras. The project covenant is developed and communicated to staff in writing and in person by the leadership team.

The video cameras are installed and tested for optimum positioning and staff are advised when recording will commence and over what period of time. After the first session is completed (usually a half day), the sample is review and if required, cameras are repositioned and video recording is completed over the
remaining sessions.

At the conclusion of the sessions the camera data is downloaded and processed to produce the final video and our consultant undertakes an initial independent analysis using the ‘TIMWOODS’ framework, identifying key points and producing ‘Motion’ and ‘Transportation’ spaghetti diagrams. The completed observational analysis, statistics and diagrams are used to produce a report.

The final video is presented to the management team and is followed by a facilitated discussion around their initial observations, with comments guided by the signed Covenant. Our consultant presents the analysis and report and after further discussion, the group identifies improvement opportunities and develops a prioritised action plan. These steps are repeated shop by shop floor personnel and the outcomes are aggregated to produce a final action plan for approval.

Our consultant will work with management and staff to commence implementation of the action plan helping staff convert ‘what needs to change’ into ‘how the change can be achieved’, and if required Efficiency Works would be available to review progress and continue to support the improvement process.

The Action Mapping Improvement Initiative will deliver the following outcomes for participants and the organisation:

  • A copy of the completed video recording
  • A presentation report containing an initial ‘TIMWOODS’ analysis, statistics and diagrams
  • Facilitated presentations/discussions with the management team and with shop  oor personnel of the video and report
  • An action plan
  • An initiated and supported action plan implementation
  • Real-time insights into workplace activity and processes
  • Staff who understand and recognise waste in their own operation
  • A performance platform and access to a tool that can be used to measure ongoing improvements
  • Additional support on an ‘as required’ basis

Day 1 Project Set Up

With the Project Team:

  • Seek agreement on the target area(s) for examination
  • Confirm where to position the video cameras
  • Develop a written project covenant which will ensure your ‘Action Mapping’ is conducted in an atmosphere of mutual trust and respect
  • Communicate the covenant to staff in writing and in person by your leadership team
  • Install the video cameras and test for optimum positioning

Day 2 Commence “Action Mapping”

  • Commence recording of morning session
  • Review a sample of the morning recording and reposition camera if required
  • Commence recording of afternoon session
  • Process morning video

Day 3 Analysis

  • Download and process all video data and produce the final video
  • Undertake an initial independent analysis using the ‘TIMWOODS’ framework
  • Identify key points and produce ‘Motion’ and ‘Transportation’ spaghetti diagrams
  • Complete observational analysis, statistics and diagrams
  • Produce report

Day 4 Onsite Presentation and Action Planning

  • Present video to the management team
  • Facilitate discussion around initial observations
  • Present analysis and report and continue discussion
  • Identify and prioritise opportunities for improvement
  • Facilitate development of an action plan
  • Repeat the above steps with shop floor personnel
  • Aggregate and approve action plan

Day 5 Support Initial Implementation

  • Work with management and staff to commence implementation of the action plan
  • In each action area, support conversion of ‘what needs to change’ into ‘how the change can be achieved’
  • Continue to support workplace activity
  • Review progress

On the completion of the workshop each participant will be award with a certificate of achievement, in outlining the values of Action Mapping.

Additionally, each participant will walk away with:

  • Better skills to facilitate continuous improvement in the workplace
  • Skills to Document the new standards in ‘Standard Work’ instructions
  • Develop a master Shine or Sanitation Schedule
  • Conduct regular sweeps and Shine blitzes at least monthly
  • Capture new Action Maps to identify further areas for improvement
  • Improved understanding of continuous improvement techniques
  • Celebrate success

Where can Action Mapping be applied?

Action Mapping can be applied to any workplaces and processes where physical movement occurs. This may include:

  • Manufacturing, processing and production areas
  • Operational machinery and equipment, particularly where quick changeovers are important
  • Warehousing, inventory and logistics areas including vehicular access ways
  • High traffic areas for people, materials, equipment, loading/unloading
  • To monitor and improve safe work practices

As a non-accredited program this course has no assessment requirements. The course contains a number of activities designed to reinforce the key skills and knowledge outcomes.
